It is 2026. IoT has been around for over a decade. Cloud platforms are mature. Edge hardware is affordable. AI models are production-ready. And yet, a surprising number of IoT projects still fail or underperform. Not because the technology is not ready, but because companies keep making the same mistakes that people were making five years ago.

We see these mistakes regularly when businesses come to us after a failed deployment or a system that is too expensive to run. The patterns are remarkably consistent. So let us walk through the most common ones, explain why they hurt, and talk about what you should do instead.

Mistake 1: Choosing Technology Based on Hype, Not Fit

This is probably the most expensive mistake, and it happens before a single sensor is installed.

A company decides to "do IoT." Someone reads a blog post or attends a conference and comes back saying "we need to use Kubernetes" or "we should build on blockchain" or "let us go serverless." The technology gets chosen first, and then the team tries to fit the actual problem into that technology.

The result is almost always over-engineered, expensive, and slow to deploy. We have seen factories that spent 8 months building a custom IoT platform on Kubernetes when all they needed was a simple MQTT broker, a time-series database, and a dashboard. The Kubernetes setup required a DevOps team to maintain. The simpler setup would have needed one person checking in once a week.

The right approach is the opposite. Start with the problem. What data do you need? How fast does it need to arrive? Who needs to see it? What decisions will it drive? Once you have clear answers, the technology choices become obvious and usually much simpler than you expected.

For most industrial IoT and fleet deployments, the stack is straightforward: MQTT for data transport, a managed cloud service like AWS IoT Core or Azure IoT Hub for ingestion, a time-series database for storage, and a dashboard tool for visualization. That is it. No need for a distributed microservices architecture when you have 200 sensors in one factory.

Mistake 2: Vertical Scaling Instead of Horizontal Scaling

This one is subtle and does not hurt immediately. It hurts six months later when the system needs to grow.

Vertical scaling means making your server bigger when it cannot handle the load. More CPU, more RAM, more storage on the same machine. It is the lazy solution, and it works for a while. But it has a hard ceiling. There is only so big a single server can get. And when it maxes out, you are stuck with a painful re-architecture.

We see this constantly with IoT deployments. A company starts with 50 devices sending data to a single server. It works fine. They grow to 500 devices and the server starts struggling. So they upgrade to a bigger instance. Then they add 2,000 devices and the server falls over during peak hours. Now they need to rebuild the whole system.

Horizontal scaling means adding more servers instead of making one server bigger. Your data pipeline should be designed so you can add capacity by adding nodes, not by upgrading existing ones. Message brokers like MQTT are designed for this. Cloud services like AWS IoT Core and Azure IoT Hub scale horizontally by default. Time-series databases like TimescaleDB and InfluxDB support clustering.

The key is to design for horizontal scaling from day one, even if you start with a single node. It is not more expensive at small scale. But it saves you from a complete rebuild when you grow. We have seen companies spend more on re-architecting a vertically scaled system than they spent on the original deployment.

Mistake 3: Running Docker on Edge Devices and Burning Money

Docker is a fantastic tool. In the cloud, on servers, in CI/CD pipelines, it is excellent. But putting Docker on small edge devices in factories and vehicles? That is where things go wrong.

Docker adds overhead. It needs memory, CPU cycles, and storage space just to run the container runtime. On a cloud server with 32 GB of RAM, this overhead is nothing. On an edge gateway with 1 or 2 GB of RAM, it is significant. You end up needing more expensive hardware just to run the container layer, not the actual application.

We see companies buying edge gateways with 4 GB RAM and quad-core processors just so they can run Docker. The same application, compiled natively or run as a lightweight process, would work perfectly on a gateway with 512 MB RAM and a single-core processor that costs one-third the price. Multiply that by 100 or 500 edge devices across your factory or fleet, and the wasted money adds up fast.

Docker also adds complexity at the edge. Over-the-air updates become harder. Container orchestration on thousands of remote devices is a real operational challenge. Debugging a containerized application on a device installed inside a vehicle or on a factory ceiling is painful.

The alternative is simple. Use lightweight, purpose-built edge software. Compile your application natively for the target hardware. Use a lightweight runtime if you need one. Save Docker for your cloud infrastructure where it actually shines. Your edge devices should be lean, fast, and cheap.

There are valid cases for Docker at the edge, like when you are running Azure IoT Edge with complex multi-container workloads. But for 90% of industrial IoT and fleet deployments, native edge applications are faster, cheaper, and more reliable.

Mistake 4: Wrong Protocol Choice Leading to Poor Latency

This mistake is surprisingly common and it directly impacts how well your IoT system performs in the real world.

Many teams default to HTTP or REST APIs for device-to-cloud communication because that is what their developers know from building web applications. HTTP works great for request-response patterns on the web. It is terrible for IoT.

Here is why. HTTP is a heavy protocol. Every message includes headers, authentication tokens, and connection setup overhead. For a web page that loads once, this is fine. For a sensor that sends data every second, this overhead is enormous. It wastes bandwidth, adds latency, and drains battery on cellular-connected devices.

MQTT was designed specifically for IoT. It is lightweight, uses persistent connections (so there is no connection setup overhead per message), supports quality of service levels, and handles unreliable networks gracefully. A typical MQTT message is a few dozen bytes. A typical HTTP request carrying the same payload is several kilobytes. Over a thousand devices sending data every few seconds, this difference translates to real money in bandwidth costs and real delays in data arrival.

We have seen deployments where switching from HTTP to MQTT reduced end-to-end latency from 2 to 3 seconds down to under 200 milliseconds. That is the difference between a dashboard that feels real-time and one that feels sluggish.

For specific use cases, there are even better options. CoAP (Constrained Application Protocol) is lighter than MQTT and better suited for extremely constrained devices. AMQP is better for complex routing and enterprise messaging. CAN bus is the standard for in-vehicle communication. The point is to match the protocol to the use case, not to default to what your web developers already know.

Another protocol mistake we see is using TCP where UDP would be better. For telemetry data where occasional packet loss is acceptable (like GPS coordinates sent every 10 seconds), UDP is faster and lighter. For critical data where every message must arrive (like safety alerts), TCP with MQTT QoS 1 or 2 is the right choice.

Mistake 5: Ignoring Edge Processing and Sending Everything to the Cloud

This ties back to the edge cloud conversation, but it deserves its own mention because it is so common.

The default mindset for many teams is: sensors collect data, data goes to the cloud, cloud does everything. This works fine in a demo with 10 devices. In production with hundreds or thousands of devices generating data every second, it falls apart.

Cloud processing adds latency. Data has to travel from your device to the nearest cloud region and back. For a factory in an industrial area with average internet, that round trip can be 100 to 500 milliseconds. For a safety-critical alert, that delay is too long.

Cloud processing costs money. Every byte sent to the cloud costs bandwidth. Every byte stored costs storage. Every compute cycle costs processing. When you are sending raw sensor data at high frequency, these costs compound quickly. We have seen companies with monthly cloud bills that were 3 to 4 times what they needed to be, simply because they were sending unfiltered data to the cloud.

The fix is straightforward. Process at the edge first. Filter noise, detect anomalies, aggregate data, and run time-sensitive AI models on local edge gateways. Send summaries and important events to the cloud. Let the cloud handle long-term storage, fleet-wide analytics, and model training. This hybrid approach is cheaper, faster, and more reliable.

Mistake 6: No Plan for OTA Updates and Device Management

This one does not show up on day one. It shows up six months after deployment when you need to push a firmware update to 500 devices spread across factories, warehouses, or vehicles.

Many IoT deployments are planned as "install and forget" projects. The team focuses entirely on getting data flowing and building dashboards. Nobody thinks about how to update the firmware on edge devices remotely. Nobody plans for what happens when a device stops reporting. Nobody builds a device health monitoring system.

Then reality hits. A bug is found in the edge software. A security patch is needed. A new feature requires a configuration change on every device. And there is no way to do any of this remotely. Someone has to physically visit every device. For a fleet of 500 vehicles, that is a logistics nightmare.

Device management and OTA updates should be part of the architecture from day one. Cloud platforms like AWS IoT Device Management and Azure IoT Hub Device Provisioning Service provide these capabilities. Build them into your deployment plan, not as an afterthought.

How to Avoid These Mistakes

The pattern behind all these mistakes is the same: teams focus on getting something working quickly without thinking about how it will run in production at scale.

The fix is not to over-plan or over-engineer. It is to make a few key decisions correctly at the start:

Choose protocols that match your data patterns, not your team's existing skills. MQTT for most IoT, not HTTP.

Design for horizontal scaling from day one. Use managed cloud services that handle scaling for you.

Keep edge devices lean. Native applications, not containers, unless you have a strong reason.

Process data at the edge first. Only send what matters to the cloud.

Plan for device management and OTA updates before you deploy a single device.

And most importantly, choose your technology stack based on the problem, not the hype cycle.
